How much does a chatbot cost in 2026?

A chatbot costs from $0 to well over $100,000, and most small businesses belong at the cheap end. A no-code SaaS bot runs $0–$150 a month. A custom AI chatbot from a lean agency costs roughly US$1,200–US$15,000 one-time. The AI model inside it is the cheapest part: about $1–$104 per 1,000 conversations.

Quick answer:

  • Per-outcome AI adds up fast: Intercom Fin starts at $0.99 per outcome, so 5,000 resolved chats is about $4,950 a month.
  • Lean-agency builds by country: £1,000–£12,000 (UK), CA$1,200–CA$14,000 (Canada), ₹35,000–₹15,00,000+ (India), all in 2–6 weeks outside India.
  • Cheapest capable models: GPT-5 mini runs about $29 a month at 5,000 chats; Claude Haiku 4.5 about $100.

"Lean agency" means a small or offshore team at roughly $25–$80 an hour. For contrast, LiveChatAI's 2026 cost guide puts custom builds at $15K–$300K+.

What US$1,200 buys versus US$15,000. The low end is one website channel, one language, a small set of clean documents or fixed flows, and email or inbox handoff. The top end adds WhatsApp plus web, several languages, read-and-write integrations (CRM, bookings, orders), role-based access to documents and a monitored handoff inbox.

Prices below are as published on each vendor's page or, for LiveChatAI, its own 2026 cost guide. I left out ManyChat, Zendesk AI, Botpress and Drift because I couldn't verify their current prices for this guide.

Four pricing models show up: per seat (each human agent, Intercom), per conversation or credit (Tidio, Chatbase), per outcome (Intercom Fin) and one-time build plus retainer (agencies). Intercom bills an outcome once per conversation, including when Fin completes a workflow, handoffs included, so billed outcomes can exceed chats the bot resolved.

The per-resolution trap

$0.99 per outcome feels cheap, but the bill grows with every chat the bot handles, while the model underneath costs cents.

Treat the Fin column as a floor, since handoffs can also count as outcomes. The SaaS fee buys hosting, inbox and vendor tuning; the model columns are only the model. At 1,000 outcomes, $990 a month is fair for zero build effort. At 20,000, it's $237,600 a year, several times a custom build plus running costs.

When a SaaS chatbot is enough

Buy a subscription if most of these are true: a few hundred conversations a month or fewer, answers already on your website, no bookings or CRM writes beyond built-in integrations, one website channel, and nobody who wants to own a custom system.

Who should not commission a custom bot yet: anyone still learning what customers ask. Run a $40 plan for three months, read the transcripts, then decide.

What pushes a build up the range

  • Rule-based bot (bottom of the range): number of flows, and whether leads go into your CRM.
  • AI bot on your documents (middle): document volume and messiness, access rules, citations.
  • WhatsApp bot: templates, order lookups, handoff inbox and opt-ins.
  • Voice agent: telephony, latency, interruptions and accents.
  • Enterprise (top and beyond): single sign-on, audit logs, several back-end systems, security review.
  • Languages: each extra language (Arabic, French, Hindi) needs its own test questions and often translated content; some scripts use more tokens.
  • Industry: e-commerce order bots and clinic booking bots usually sit mid-range; finance and insurance, with audit trails and human review, sit at the top or need an enterprise quote.

Can it learn from my own documents and website? Yes. Retrieval-augmented generation (RAG) searches your content and answers from it, so you rarely need to fine-tune a model. The extra cost is preparing the content and keeping each source in sync, not the AI.

Why one quote says $2,000 and another $200,000

  • $25–$49 an hour is the global average. Clutch's AI pricing guide (September 2026) puts the average AI development firm there, offshore firms included. Western boutique agencies commonly charge $125–$175.
  • Same hours, different price. An illustrative 200-hour build costs $5,000–$9,800 at $25–$49 an hour, and $25,000–$35,000 at $125–$175.
  • Scope drives the rest. A $200,000 quote usually covers discovery workshops, many integrations, security reviews, multilingual support, SLAs and a bigger team.
  • Anchoring. Each top-ranking cost guide we reviewed comes from a company selling chatbots or builds, and they anchor custom work at $15,000 and up. That fits enterprise buyers but misleads small ones.

Building an in-house chatbot team

An in-house team only makes financial sense when AI is core to your product. A senior AI engineer's base salary runs US$170K–$220K in the US, £85K–£130K in the UK and AED 360K–540K in Dubai, before recruiting, benefits and tooling.

One engineer is rarely enough. A production chatbot also needs a content owner or conversation designer, QA to re-run a test set of real questions after every change, and someone on monitoring and handoff rules.

Go in-house when you'll ship assistants continuously or data must never leave your team. A middle route is a dedicated developer on contract.

What the AI costs to run: LLM price per 1,000 conversations

None of the top-ranking guides we reviewed turns per-token prices into a monthly bill, so here's the math.

Assumptions behind the numbers

  • A support chat answering from your documents (RAG): 4 questions, 4 model calls.
  • Each call sends about 1,000 tokens of instructions, 2,000 of retrieved text and 750 of history: about 15,000 input tokens per conversation, plus about 1,000 output tokens.
  • No prompt caching; standard API prices.
  • Reasoning ("thinking") tokens bill as output and can make real output 2–5× the visible reply; the "Output ×3" column models that.
  • Claude Sonnet 5.5 and Opus 5.5 use Anthropic's newer tokenizer, about 30% more tokens for the same text, so their rows use 19,500 input and 1,300 output tokens.

Last verified: September 2026, from OpenAI API pricing, Gemini API pricing and Claude API pricing. Gemini 3.8 Flash pricing doubles on 1 January 2027; Gemini 2.5 Pro prices apply to prompts up to 200k tokens. Confirm before you commit.

What this means: the priciest model costs about 10–16 cents a conversation, against $0.99 per outcome on Fin. Double the traffic, double the bill: 10,000 chats on GPT-5 mini is $57.50 a month. Moving from Haiku 4.5 to Sonnet 5.5 at 5,000 chats adds about $160 a month, and retrieval quality usually matters more than model choice.

Who pays the AI bill? On our builds, the client opens the OpenAI, Anthropic or Google account and owns the API keys, so the provider bills you at cost and you can switch agencies freely. If UK GDPR or UAE data rules apply, check each provider's data-processing terms and data-region options.

Five ways to cut the running bill

  1. Route by difficulty. Send simple lookups to GPT-5 nano or Gemini 2.5 Flash-Lite.
  2. Cache the static prefix. Cached input costs about a tenth of normal (GPT-5: $0.125 versus $1.25); Claude and Gemini offer similar discounts.
  3. Retrieve less, better. Retrieved text is over half of each call's input here.
  4. Cap output and reasoning. Set a maximum reply length and low reasoning effort for FAQ answers.
  5. Rules before the model. Opening hours, order status and bookings work better as buttons and API lookups. In the builds we do, rules for structured flows plus an LLM for open questions is the usual end state.

WhatsApp chatbot cost: build plus Meta's message fees

A WhatsApp bot has two cost layers: the bot, and Meta's fees on the official WhatsApp Business Platform. Meta charges per template message by category (marketing, utility, authentication) and country. Replies inside the 24-hour customer-service window were free until 30 September 2026; from 1 October 2026 Meta bills them at the utility rate (about ₹0.115 in India), still a fraction of a marketing template, so an inbound support bot remains far cheaper to run than outbound campaigns.

An India example using our own product (disclosure: PayPerWA is ours). PayPerWA charges a ₹0.20 per-message platform fee on top of Meta's charges, with no subscription, setup fee or lock-in, and failed messages refunded to your wallet. At Meta's India rates (₹0.86 marketing, ₹0.13 utility or authentication), a marketing message costs about ₹1.06 all-in, so a 10,000-message campaign is about ₹10,600. Its drag-and-drop chatbot builder and team inbox cover a simple FAQ or lead bot without a custom build. With any provider, ask whether its platform fee also applies to service-window replies.

AI voice agent cost: build plus per-minute fees

Voice agents cost more to build than text bots (telephony, latency, interruptions) and run per minute. Google prices its Gemini 3.8 Live audio model at $0.005 per minute of audio in and $0.018 per minute out, roughly $0.023 per conversation-minute for the model alone. That assumes a full minute each way, so treat it as an upper bound.

Hidden costs of implementing a chatbot

Send this checklist to every vendor and ask them to price each line:

  • Knowledge-base cleanup. In our builds, the most underestimated step: outdated PDFs, conflicting answers, policies that live in someone's head.
  • Integrations. Each system (CRM, helpdesk, booking) is its own small project; writing data costs more than reading it.
  • Human handoff. Escalations need paid seats (Intercom: $29–$132 per seat a month, billed annually).
  • Monitoring. Review transcripts monthly; re-test whenever you change models or prices change (Gemini 3.8 Flash doubles in 2027).
  • Maintenance or retainer. LiveChatAI's guide uses about 20% of build cost a year; get a written monthly support price.
  • Compliance. UK GDPR, India's DPDP Act or your local law: consent, retention, data-processing agreements.
  • Channel and hosting fees. Meta per message, telephony per minute, plus server, vector database and logs; ask for a monthly hosting estimate at your volume.

Worked ROI example: does a chatbot pay for itself?

Monthly benefit = conversations × resolution rate × cost per human-handled conversation, minus running cost. Payback = upfront cost ÷ monthly benefit.

Assumptions (illustrative; swap in yours):

  • A UK SME with 1,500 conversations a month; the bot resolves 30%, so 450. That's deliberately conservative: Tidio's Premium plan advertises a guaranteed 50% Lyro resolution rate (a vendor claim).
  • A human-handled conversation costs £3 in staff time, so the saving is £1,350 a month.
  • SaaS: Fin at $0.99 per outcome, 450 outcomes. Custom: a £6,000 build on Claude Haiku 4.5, £50/month hosting (assumed), maintenance at 15% of build a year (£75/month).
  • £1 = US$1.30 (assumed). Inbox seats excluded from both.

At this volume SaaS wins the first year. The custom build pays back its own cost in month 5 but only overtakes SaaS in month 31. If handoffs and workflows push billed outcomes to 45% of chats, Fin costs about £514 a month and the custom build overtakes in month 17.

At 5,000 conversations (1,500 resolved), Fin costs about £1,142 a month against £202 for the custom bot, which overtakes SaaS in month 7. Monthly volume is the deciding number.

SaaS or custom? A decision rule by volume

My rules of thumb from the math above, not industry standards:

  • Under 500 conversations a month, FAQ-style questions, website only: no-code SaaS at $0–$150 a month.
  • 500–3,000 a month: model both. Stay on SaaS while per-outcome fees are in the low hundreds; go custom if you need WhatsApp, specific integrations or data control.
  • Over 3,000 a month, or per-outcome bills above about $1,000 a month: a custom build usually pays back within a year.
  • WhatsApp or voice as the main channel: a channel-specific platform or custom build.
  • Regulated data, single sign-on or audit needs: custom build or an enterprise plan.

How to get an accurate chatbot quote

Send every vendor the same brief:

  1. Your top 20–30 real customer questions.
  2. Monthly conversation volume now and in 12 months.
  3. Channels, languages, handoff rules and support hours.
  4. Source documents: how many, what format, how often they change.
  5. Integrations, and whether the bot reads or writes data.
  6. Compliance needs and your success metric (resolutions, leads or bookings).

Red flags: no monthly running-cost estimate, per-outcome fees not modeled at your volume, fine-tuning pitched for an FAQ bot, no test set of real questions, and no clause saying you own the code, prompts, data and API keys.

For a support chat that answers from your own documents, with four customer questions, about 15,000 input tokens and 1,000 output tokens, the model costs roughly $0.001 per conversation on GPT-5 nano, $0.006 on GPT-5 mini, $0.02 on Claude Haiku 4.5 and about $0.05 on Claude Sonnet 5.5, whose newer tokenizer counts about 30% more tokens. Reasoning models can triple output tokens, so budget for that. Add hosting, monitoring and channel fees. Per-outcome SaaS pricing, by comparison, is about $1 per resolved chat.

Yes, for light use. Chatbase has a free plan with 100 message credits a month, LiveChatAI advertises a free tier, and Tidio and Intercom offer free trials of 7 and 14 days. Google's Gemini API also has a free tier if you build your own bot. Free plans suit testing or a handful of daily questions. Message limits, branding and missing human-handoff features usually push a real business onto a paid plan of roughly $24–$150 a month, or to a small custom build once volume grows.

A no-code SaaS bot can go live within days once your FAQs are loaded. A custom AI chatbot trained on your documents typically takes 2–6 weeks with a focused agency, covering scoping, knowledge-base cleanup, build, testing against real customer questions and launch. WhatsApp bots add time for WhatsApp Business API setup and message-template approval, and enterprise assistants with single sign-on and several integrations take longer. In our builds, getting the source documents clean and current is usually the step that decides the timeline.

For one chatbot, an agency is almost always cheaper, because a single senior AI engineer's yearly salary exceeds the cost of several focused builds, and a production bot also needs data, testing and operations skills. In-house makes sense when AI is core to your product, you ship new assistants continuously, or data must stay inside your team. A common path is an agency build first, then a hire or a contract developer once the roadmap is clear and you know which skills you need every week.
